AI Agents are not software

Most organizations are already using AI agents, only a few have a clear strategy to manage them.
Here’s the uncomfortable truth: most organizations are treating AI agents like software, when in reality, they’re operating more like employees.

And that gap? It’s where risk is growing fastest. That’s not just a maturity gap—it’s a leadership challenge.

AI agents today don’t just assist. They act. They have agency.

They analyze data, trigger workflows, make decisions, and interact across systems—often without direct human oversight. The real issue isn’t how “smart” these agents are. It’s how much authority we’re quietly handing over to them. Most IT and cybersecurity teams don’t have any idea on how to secure them.

Because unlike humans, AI agents:

  • Don’t have fixed working hours
  • Operate across multiple environments simultaneously
  • Can access sensitive systems in seconds
  • And are rarely governed as independent identities
  • By the time someone discovers a breach, a large damage would already have been done

Most enterprises still rely on traditional security models built for people—hire, credential, monitor, offboard. But AI agents don’t fit that model. They’re dynamic, persistent, and often invisible in traditional identity frameworks.

And the consequences are already showing up.

From chatbot breaches exposing sensitive data to autonomous coding agents impacting production systems, these aren’t edge cases anymore. They are signals.

The core issue isn’t malicious AI. It’s predictable AI operating in systems that weren’t designed for non-human actors.

So, the real questions for leaders are:

  • Do you know where your AI agents are?
  • What resources can they access?
  • What are they allowed to do?

If not, you don’t have control. You have exposure.

The good news? This isn’t an unsolved problem and the solution starts from your requirement stage. Every application your organization builds needs to start with behavior definition including identity and access boundaries of this new agent. This definition doesn’t just come from engineering organization but from compliance, legal and HR as well. 

This behavior definition needs to flow from define stage, validation stage to runtime security. 

The methods to discover, manage identity and access, we’ve been doing it for decades with human employees. The shift now is applying those same principles to AI agents:

  1. Treat agents as first-class identities
  2. Grant just-in-time, task-specific access
  3. Continuously monitor and verify behavior
  4. Enforce lifecycle management and accountability

The organizations that will win with AI aren’t the ones deploying the most agents. They’re the ones who understand—and control—who (or what) is authorized to act.

That’s the difference between AI as a risk and AI as an enterprise asset.
